A revenue forecast can be mathematically tidy and operationally weak. If a start date slips, capacity is not available or an approval is blocked, the assumptions behind the number have changed even when the spreadsheet has not.
Revenue assumptions live in more than one team
A sales forecast and a services revenue forecast are related, but they are not the same. Winning a contract does not mean all its value can be delivered or recognized in the same period. Staffing, delivery schedules and contract conditions influence the timing.
Five causes to separate
Investigate the forecast at project and period level before adjusting the total. Keep an explicit distinction between prospective work, committed delivery and invoice expectations. Recognition policies need finance ownership; operational forecasts should not quietly substitute for the accounting view.
- Pipeline timing treated as a confirmed delivery start.
- Capacity unavailable when the forecast assumes work begins.
- Remaining effort or milestone dates no longer current.
- Rates or commercial changes missing from the model.
- Billing expectations confused with recognized revenue or cash receipts.
Explain the movement between forecasts
Create a bridge from the previous forecast to the current one. Attribute changes to new work, slipped starts, revised effort, rate changes or billing conditions. This makes the review about the assumptions that moved rather than competing spreadsheet versions.
Improve one assumption at a time
Choose the largest recurring source of variance and assign it to the team with the evidence. If start dates repeatedly slip, improve the connection to staffing and readiness. If rates are wrong, review contract and rate-card ownership. Measure whether the next forecast explains the movement more accurately.
