Keep two views of the same engagement
Track milestone confidence, remaining effort and unresolved dependencies alongside cost and revenue assumptions. Retain the distinction between progress, invoicing and revenue recognition. These events may be related without occurring at the same time.

Use the variance to ask a better question

The purpose is to explain the relationship, not force both indicators to have the same colour.
Agree the response across delivery and finance
Bring the delivery and finance owners together for material changes. Decide which action protects the engagement: replan work, obtain a scope decision, change staffing or revise the forecast. Record the reason so later reviews can distinguish an intentional trade-off from an unnoticed variance.
